Who After Chandra? Tata Sons Faces Its Most Complex Succession Test Yet

N Chandrasekaran’s decision not to seek another term as Tata Sons chairman when his tenure ends on February 20, 2027, has opened one of the most closely watched succession processes in Indian business. The question is not simply who replaces him. It is what kind of leader Tata Sons now needs.

The group has about six months before the end of Chandrasekaran’s tenure. Tata Trusts has already initiated the process of forming a panel to recommend the next chairman, according to Reuters. This gives the group time for an orderly transition, although choosing a successor is unlikely to be straightforward.

Why This Succession Is Different

Chandrasekaran’s tenure widened the scope of the chairman’s role. Under him, the group increased its focus on aviation, electric mobility, electronics manufacturing, semiconductors, digital businesses, artificial intelligence and energy transition.

The next chairman will therefore have to oversee established cash-generating businesses while deciding how much capital to commit to newer ventures that may take years to mature. Chandrasekaran himself has repeatedly placed technology, AI and large-scale transformation at the centre of the group’s future strategy.

This makes the succession more complex than simply picking the most senior Tata executive. The board needs someone who understands technology, can allocate capital across very different industries and can maintain alignment between Tata Sons, Tata Trusts and the operating companies.

Tata Sons is the principal investment holding company and promoter of Tata companies, while philanthropic trusts hold 66% of its equity. That ownership structure makes coordination with the Trusts an important part of the chairman’s role.

TV Narendran Emerges in the Discussion

Among the names being discussed, Tata Steel CEO and Managing Director T V Narendran has surfaced prominently. BusinessLine described him as a leading contender, while CNBC-TV18 also highlighted his long experience within the Tata Group.

Narendran has spent more than three decades with Tata Steel and has managed a business exposed to global commodity cycles, large capital projects and difficult international operations. Tata Steel’s official profile says he has more than 37 years of experience in mining and metals.

His case rests on operating experience and familiarity with the Tata system. However, no official shortlist has been announced, so discussion around individual candidates remains speculative.

The Noel Tata Factor

Noel Tata is another important figure in the succession debate. BusinessLine noted that his influence within the group and Tata Trusts has grown and that he could either be considered for a larger role or have a significant say in the choice of the next chairman.

His role matters because the relationship between Tata Sons and Tata Trusts is central to the group’s governance. A successor who can build consensus across both sides may be as important as one with a strong operating record.

BusinessLine also mentioned Trent CEO P Venkatesalu and Tata veteran Harish Bhat as names that could enter the conversation if the board gives greater weight to institutional knowledge, consumer understanding and familiarity with Tata businesses.

Technology Experience May Carry More Weight

CNBC-TV18 highlighted Aarthi Subramanian as another senior leader worth watching. She is currently Executive Director, President and Chief Operating Officer of TCS. Before that, she served as Group Chief Digital Officer at Tata Sons, giving her experience at both an operating company and the holding-company level.

That combination could be relevant as Tata expands into businesses where technology and capital allocation increasingly overlap.

The wider internal bench also includes Tata Motors leaders Shailesh Chandra and Girish Wagh. CNBC-TV18 pointed to both as experienced Tata executives, although much of their operating experience has been concentrated in the automotive business. Tata Motors currently identifies Chandra as Managing Director and CEO of its passenger vehicle and electric mobility businesses.

A Deep Bench, But No Exact Replacement

Other Tata veterans add depth to the pool. R Mukundan has led Tata Chemicals for several years, while K Krithivasan heads TCS, the company Chandrasekaran himself led before moving to Tata Sons.

The difficulty is that the qualities needed for the chairman’s job are spread across different executives. One candidate may bring global industrial experience, another technology expertise, while someone else may offer stronger holding-company exposure or institutional knowledge.

This may require the Tata Sons board to first define the role before deciding who should occupy it. Should the next chairman primarily be a capital allocator, an operator, a technology strategist or a consensus builder? That choice could shape the selection process.

Conclusion

Tata Sons has several experienced internal leaders, but there is no obvious like-for-like replacement for Chandrasekaran. Narendran appears prominent in current discussions, Noel Tata remains central to the succession equation, while executives such as Aarthi Subramanian, Shailesh Chandra and other Tata veterans widen the field.

The final choice will need to balance operating experience, technology understanding, capital discipline and the ability to work across Tata Sons, Tata Trusts and the operating companies. For now, the bigger question is not only who succeeds Chandrasekaran, but what Tata Sons wants its chairman to be over the next decade.
